Algorithmic Monoculture: When Every Startup Runs the Same AI Playbook

When every company delegates decisions to the same foundation models, the outputs converge. What looks like independent strategy is synchronized average.

I wrote about the cost of delegation a couple days ago — the idea that agents execute at scale but accountability doesn’t transfer. There’s a related problem I’ve been thinking about since, and it might be worse.

It’s not about what happens when AI fails. It’s about what happens when AI succeeds — and everyone succeeds in the same way.

The same answer to every question

Here’s something we keep seeing. A founder comes to us for a code audit. Their app was built with AI — Claude Code, Cursor, Copilot, some combination. The code is clean. The patterns are reasonable. Nothing obviously wrong.

Then we audit the next founder’s app. Different company, different market, different problem. And the codebase looks almost identical.

Same stack. Same folder structure. Same auth pattern. Same API design. Same error handling approach. Same state management. Not because both founders made the same deliberate architectural choices, but because they asked the same model how to build a SaaS app, and the model gave them the same statistically likely answer.

We wrote about this in our Claude Code audit findings — five projects, five different products, and a startling amount of structural overlap. Next.js, Prisma, PostgreSQL. The same middleware pattern. The same way of handling user sessions. A real-time collaborative tool and a CRUD admin panel, architecturally indistinguishable.

That’s not engineering. That’s convergence.

The illusion of customization

Every founder I talk to believes their AI-generated output is uniquely tailored to their business. They gave the model their specific context. They described their specific users. They outlined their specific constraints.

But the model draws from the same training data as everyone else. The same statistical patterns. The same compressed “best practices” derived from millions of codebases, pitch decks, and strategy documents. Your context nudges the output. It doesn’t fundamentally reshape it.

Your competitor asked the same model the same question last Tuesday. They got a suspiciously similar answer. They also think it’s bespoke.

This isn’t a flaw in any particular model. It’s a mathematical inevitability. Foundation models are, by design, convergence machines. They find the center of the distribution. The most probable output given the input. When a thousand founders feed roughly similar inputs — “I’m building a B2B SaaS in vertical X, what’s my GTM strategy?” — the outputs cluster. Tightly.

The word for this is algorithmic monoculture, and the researchers who coined it are worried about exactly this.

Monocultures are efficient until they collapse

In agriculture, monoculture farming is extraordinarily efficient. One crop, optimized to perfection, planted across thousands of acres. Yields go up. Costs go down. Everything runs smoothly — until a single pathogen finds a weakness in that one crop, and the entire harvest fails overnight.

The Irish Potato Famine. The Gros Michel banana. The 1970 Southern Corn Leaf Blight that wiped out 15% of the U.S. corn crop. Same pattern every time: optimize for one thing, lose resilience to everything else.

Software monocultures work the same way. When every AI-built app uses the same architectural patterns, the same dependency chains, the same auth implementations — a single vulnerability class can affect the entire cohort simultaneously.

This isn’t theoretical. Earlier this year, CVE-2025-48757 exposed over 170 apps built on Lovable to the same authentication bypass. Not because each developer made the same mistake independently. Because the AI generated the same vulnerable pattern across every project. One flaw, 170 apps, zero diversity to contain the blast radius.

The financial markets learned this lesson the hard way. Algorithmic trading convergence — where multiple firms’ algorithms make the same bet based on the same signals — is a known precursor to flash crashes. When everyone’s system does the same thing at the same time, small perturbations don’t get absorbed. They amplify. The 2010 Flash Crash, the 2015 ETF meltdown, the repeated mini-crashes since — all driven by algorithmic convergence creating correlated fragility.

We’re building the software equivalent. Thousands of startups, built on the same model outputs, carrying the same structural assumptions, vulnerable to the same failure modes. And nobody’s tracking the correlation.

Beyond code: strategic monoculture

The convergence problem extends far past codebases.

AI-generated pitch decks. AI-generated GTM strategies. AI-generated pricing models. AI-generated content strategies. AI-generated competitive analyses. When every startup in a YC batch uses the same models to generate their go-to-market plan, what happens to differentiation?

It collapses.

I’ve talked to investors who say they can tell when a pitch deck was AI-generated — not because it’s bad, but because the structure and framing are identical across submissions. The same three-act arc. The same TAM/SAM/SOM breakdown format. The same way of presenting competitive positioning. The outputs are polished and professional and utterly interchangeable.

This is what synchronized average looks like. It’s not bad work. It’s competent, well-structured, indistinguishable work. And if your strategy is indistinguishable from your competitor’s strategy, you don’t have a strategy. You have a template.

The startups that win in an AI-saturated market won’t be the ones that use AI most aggressively. They’ll be the ones that know where to stop delegating. Where to insert genuinely human judgment. Where to make the weird, counterintuitive, statistically unlikely choice that a model would never suggest — because the model optimizes for probable, and breakthroughs live in the improbable.

The PNAS framework

The academic paper that crystallized this for me is “Algorithmic monoculture and its discontents” from PNAS. The core argument: when a population of decision-makers relies on the same algorithmic system, individual accuracy can go up while systemic risk goes up even faster.

Each individual gets a better answer than they’d generate on their own. But the population loses diversity. Errors become correlated. And correlated errors are catastrophically harder to recover from than independent ones.

Think about it this way. If a hundred startups each make independent strategic mistakes, most of them are different mistakes. The ecosystem absorbs it. Some fail, others learn, the market corrects.

If a hundred startups all make the same AI-recommended strategic choice, and that choice turns out to be wrong — wrong market timing, wrong pricing model, wrong technical architecture — they all fail the same way, at the same time, for the same reason. The ecosystem doesn’t correct. It crashes.

We’re optimizing individual decisions at the cost of systemic resilience. And nobody’s pricing in the systemic risk because each individual interaction with the model feels like it’s working.

The counter-move

I’m not arguing against using AI. We use AI constantly. It’s in our workflow. It accelerates implementation in ways that would have seemed absurd three years ago.

But there’s a critical distinction between using AI for implementation and using AI for decisions.

Implementation is “write me a function that does X.” The model is great at this. The output is constrained by a clear spec, and you can verify correctness.

Decisions are “what should my architecture look like?” or “what’s my pricing strategy?” or “how should I position against competitors?” These are the places where convergence kills you. Because the model will give you a competent, reasonable, statistically average answer — and that answer is exactly what your competitors are getting too.

The counter-move is deliberate. Use AI for speed. Make strategic and architectural decisions with human judgment. When the model suggests the obvious pattern, ask yourself: is this the right choice for my specific situation, or is it just the most common choice?

Sometimes the common choice is correct. Often, it’s not. And the only way to tell the difference is to have done the thinking yourself — to understand your constraints, your users, your competitive landscape well enough to know when the average answer doesn’t apply.

The competitive advantage in 2026 isn’t access to AI. Everyone has access to AI. The advantage is knowing when not to follow the model’s suggestion. Knowing when the statistically unlikely path is the right one. Knowing when human weirdness, the kind that doesn’t show up in training data, is exactly what the situation requires.

Diversity as a feature

In ecology, biodiversity isn’t just pleasant. It’s a survival mechanism. Diverse ecosystems absorb shocks. Monocultures amplify them.

In software and in business strategy, the same principle applies. If your codebase, your strategy, and your positioning are all derived from the same source as everyone else’s — you haven’t reduced risk. You’ve correlated it. And correlated risk is the kind that takes out entire sectors, not just individual companies.

The founders who will build durable companies in the AI era are the ones who treat AI outputs as inputs to their own thinking, not replacements for it. The ones who use the model’s suggestion as a starting point, then deliberately diverge where it matters.

Differentiation was always hard. In an era where the default output is convergence, it’s the whole game.
